01Revenue engine verification

Can the commercial engine deliver the number?

Anco tests whether a company's systems, behaviour and commercial data support the revenue plan in front of it. For investors before capital goes in. For founders before a raise. For GTM leaders before they put their name to a plan.

The findings are the same whoever commissions them.

Who we work with

Investors
  • Private equity
  • Venture capital
  • Family offices
  • Corporate development
  • Search funds
Operators
  • Founders
  • CEOs
  • CROs and GTM leaders
Private equity
Know what the engine can deliver before you underwrite it, while you own it, and before a buyer's diligence tests it.
Venture capital
A consistent read on commercial health across the portfolio, ahead of the next round or board cycle.
Founders
Find the binding constraint before a board member or a new investor does. Better you first.
GTM leaders
Independent evidence behind the plan you're accountable for, or a clear read on the engine you're about to inherit.
02Plan vs. evidence

Why a plan and its evidence diverge

Boards, investors and leadership teams work from the same inputs: the pipeline report, the forecast, the CRM dashboard. Those inputs are produced by the system being assessed. A pipeline can look healthy because stage definitions are loose. A forecast can look accurate because it is revised late. A dashboard can look clean because nobody is required to keep it clean.

None of this needs bad faith. It is what happens when reporting and reality are maintained by the same people.

FDD

Financial Due Diligence

Validates history

Confirms reported numbers, quality of earnings and adjustments. Backward-looking.

MDD

Market Due Diligence

Validates opportunity

Sizes the market, competitive dynamics and structural growth. Outside-in.

Anco

Commercial Verification

Validates execution

Tests whether the engine can deliver the plan, at any point in the lifecycle, not only at signing.

Most revenue misses are visible in the systems and behaviour months before they reach the numbers. We look there first.

03The framework

The Anco Revenue Engine Diagnostic

See the full methodology

Six pillars. Every finding traced back to evidence

Strategy · Architecture · Process and methodology · Pipeline quality · Talent and leadership · Enablement and systems

Each scored against Systems, Behaviour, and Outcomes evidence and capped by the weakest layer, so a business can't score well on paper while failing in practice

04Use cases

Three stages, eight moments

Verification applies wherever a decision depends on the commercial engine working.

See all moments
  1. 01

    Before a decision

    Pre-deal validation · Pre-hire commercial readiness · Bolt-on and integration risk

  2. 02

    During the plan

In-flight performance assurance · Ongoing verification · Board reporting assurance

  3. 03

    Before someone else checks

Exit and raise readiness · Leadership fit assessment

05Deliverables

Tangible outputs, every time

Defined artefacts, clearly scoped. No open-ended projects.

06Outcomes

What our clients walk away with.

  • 01

Confidence in the number before you commit capital, raise or hire.

  • 02

Early warning on leadership or systems risk while there is time to act.

  • 03

Independent validation, separate from anyone's own account of the plan.

  • 04

    A defensible, sequenced 30/60/90-day roadmap.

  • 05

Better-informed board, investor and IC decisions.

  • 06

Bounded, evidence-based commercial risk instead of open-ended exposure.

07Process

A defined sequence, scoped to the output.

Timeline and depth adjust to the trigger. Interviews test the evidence; they don't replace it.

  1. Week 01

    1

    Systems and data review

CRM, reporting, forecast and infrastructure evidence pulled and interrogated.

  2. Week 02

    2

    Commercial analysis

Pipeline, process adherence, conversion and outcomes tested against the plan.

  3. Week 03

    3

    Management and team interviews

Structured interviews across commercial leadership and the wider team.

  4. Week 04

    4

    Findings and roadmap

Scored diagnostic, board-ready summary and a 90-day roadmap.

08Why Anco

A specialist practice, one discipline deep.

Learn more about Anco
Evidence over assumption
We verify what the systems, behaviour and numbers prove, not what any account of the plan states.
Operators, not consultants
Our team has carried a bag at every level of a sales organisation, from SDR to VP.
One discipline
One framework. We don't cross-sell, and we don't diagnose problems we would conveniently fix.
A defined timeline
Typically three to four weeks, scoped to the trigger.
Across the lifecycle
Before you commit, during the plan, and before someone else checks.
Traceable
Every finding links to a specific piece of evidence. A finding without an evidence chain doesn't ship.
09Client perspective
"The board was being told the pipeline was healthy. Anco showed us, from the systems themselves, that it wasn't — two quarters before the miss would have landed. We acted early instead of explaining late."

11Common questions

Practical questions

Do you only work pre-deal?
No. Most engagements happen during the plan: verifying in-flight performance, assessing leadership fit, or validating readiness ahead of a senior hire or a raise.
Who commissions an audit, and does that change the findings?
Investors, founders and GTM leaders all commission it. The method, scoring rules and evidence standards are identical, so the findings are the same either way.
How long does an engagement take?
Typically three to four weeks, depending on the trigger and the depth required.
What access do you need?
CRM and forecast history, pipeline snapshots, compensation plans, org structure and structured interviews. Evidence that can't be produced is recorded as a finding, not skipped.
How is this different from commercial due diligence?
Commercial due diligence typically tests the market and the proposition. We test the engine that has to execute: systems, behaviour and outcomes. Pre-deal validation is one application of the same method.
Do you fix what you find?
No. You receive a sequenced 30/60/90-day roadmap. We don't sell implementation, so we have no interest in what the findings say.
